A hotel with 4.6 on Google and 7.9 on Booking.com is not being judged inconsistently. It is being judged by two different scoring systems, by two different sets of guests, on two different sets of criteria. Most hoteliers treat the gap as a mystery. It is actually a map of where your operation is strong and where it is not.
The larger question is where to put your effort. OTA reviews affect your ranking within the OTA, which affects bookings you pay commission on. Google reviews affect whether anyone finds you at all, and those bookings are direct.
This guide covers how OTA review systems differ from Google, why the scores diverge, and how to build direct bookings without damaging the OTA relationships you still depend on.

OTA scores run lower than Google ratings because they use a ten-point scale with weighted sub-scores, and because only verified stayers can review, which removes the casual five-star ratings Google collects.
The two systems are not measuring the same thing.
Google: a five-point scale, anyone can review, one overall rating, no verification of a stay.
Booking.com and Expedia: a ten-point scale, only guests who completed a booking, and separate sub-scores for cleanliness, staff, location, facilities, comfort and value that combine into the headline number.
Why this produces a lower number: a guest who thought everything was fine but nothing was remarkable gives 8 out of 10 on an OTA, which reads as mediocre, and 5 stars on Google, which reads as excellent. The same experience, two very different signals.
🛠️ Action Step: Pull your sub-scores and find the lowest one. That single category is dragging your headline number and it is usually value or facilities, both of which are addressable.
For an industry-specific example of this in action, see our guide to local SEO for bed and breakfasts.
Read OTA sub-scores as operational diagnostics, because they isolate exactly which part of the guest experience is underperforming in a way Google's single rating cannot.
This is the genuine advantage of OTA reviews and most properties ignore it.
What each low sub-score usually means:
Value scores are the most misread. A low value score rarely means you are too expensive. It usually means the experience did not match what the listing promised, which is a marketing problem you control.
💡 Pro Tip: If facilities and value are both low while cleanliness and staff are high, your listing is overselling. That is fixable this afternoon by editing photos and descriptions, and it will lift both scores.
Booking.com and Expedia reviews do not feed Google's Local Pack, so they will not improve your visibility in Google Maps no matter how strong they get.
Worth stating plainly, because properties routinely assume a strong OTA profile is doing work it is not.
What OTA reviews affect:
What Google reviews affect:
The economic asymmetry matters. An OTA booking arrives with a commission attached. A direct booking does not. Google reviews are the ones that drive the cheaper channel, which is why they deserve at least equal attention.
Ask departing guests for a Google review at checkout or after departure, which is entirely permitted, but do not use the OTA's own messaging channels to solicit reviews elsewhere.
OTAs generally prohibit using their communication tools to divert guests to direct booking or to solicit reviews on other platforms. Their post-stay email is theirs.
Channels that are yours:
Channels that are not:
⚠️ Common Mistake: Using the OTA messaging thread to ask guests to leave a Google review or book direct next time. It breaches most OTA terms and can affect your listing placement.
The checkout conversation remains the most effective and the most underused. A card with a QR code, handed over with a genuine thank you, converts better than any automated sequence.
Respond to every review on both platforms, but write OTA responses for future bookers scanning sub-scores and Google responses for people deciding whether to visit at all.
The audiences differ enough to justify different framing.
On OTAs: address the specific sub-score the guest marked down. If they scored cleanliness low, say what changed. Future bookers filter by these categories and read the responses attached to them.
On Google: write for someone still choosing between properties. Warmer, less operational, more about the experience.
Both: respond quickly, never argue, never blame the guest, and never disclose anything about their stay beyond what they raised themselves.
Templates for the harder cases are in how to respond to negative reviews.
📊 Flento Data: Across hospitality profiles, response rate correlates more strongly with perceived quality than star rating does, because an unanswered complaint reads as indifference regardless of the score above it.
Use Google reviews and profile completeness to build direct bookings, because that channel carries no commission and the guests arrive having already chosen you.
Every point of visibility you build on Google is visibility you do not rent.
What drives direct bookings:
Rate parity clauses vary by agreement and jurisdiction, so check yours before advertising a lower direct rate. Where you cannot undercut, compete on inclusions instead: parking, breakfast, late checkout, a room upgrade.

Q: Why is my Booking.com score lower than my Google rating? A: Different scales and different reviewers. OTAs use a ten-point scale with weighted sub-scores and only accept reviews from verified stayers. A guest who found everything acceptable gives 8 on an OTA and 5 stars on Google.
Q: Do Booking.com or Expedia reviews help my Google ranking? A: No. They do not feed Google's Local Pack. They affect your ranking and conversion within the OTA, which drives bookings you pay commission on. Google reviews drive the direct channel.
Q: Can I ask OTA guests to leave a Google review? A: Yes, through channels you control such as checkout, room collateral or your own signage. You generally cannot use the OTA's own messaging system to do it, as that breaches most OTA terms.
Q: What does a low value score actually mean? A: Usually an expectation mismatch rather than a pricing problem. If your listing photos and description promise more than the property delivers, value scores fall even at a reasonable rate.
Q: Should hotels prioritise OTA reviews or Google reviews? A: Google, if you have to choose, because it drives discovery and commission-free direct bookings. OTA reviews still matter for conversion within those platforms, so maintain both.
Q: How do I increase direct bookings without breaking rate parity? A: Compete on inclusions rather than price. Parking, breakfast, late checkout or upgrades give guests a reason to book direct without touching the rate, and check your specific agreement first.
The gap between your Google rating and your OTA score is not a problem to explain away. It is the most detailed operational feedback you receive, broken down by category, from guests who definitely stayed.
Read the sub-scores. Fix the lowest one. Then spend your review-building effort on Google, because that is the channel that brings guests without a commission attached.
